How Summit Line Roofing Cut Callbacks 40% in One Season

Summit Line Roofing runs six trucks across the Dallas–Fort Worth metro, doing around 300 residential roofs a year. The work was never the problem. The callbacks were.

"We'd finish a clean job and get a call three months later — a stain on the ceiling, a ding on the gutter, a mark on the driveway — and the homeowner was sure it was us," says owner Marcus Delgado. "We couldn't prove otherwise, so we'd eat it. Every one of those was a crew's afternoon and usually a discount to keep the peace."

The challenge

Summit Line was losing thousands a month to disputes it couldn't win: pre-existing damage blamed on the crew, forgotten approvals for decking replacement, and charges questioned after the fact. Photos existed, but they were scattered across five crew members' phones with no job labels and no way to prove when or where they were taken.

The change: a three-gate photo rule

Delgado made one rule mandatory on every job — a photo set before tear-off, during (decking and flashing), and after completion, each shot GPS- and time-stamped and filed to the job automatically. No photos, no sign-off. Because capture was one tap and filing was automatic, the crews actually did it.

The results

• Pre-existing-damage disputes ended — the 'before' set settled them in one text.
